02 · Building Internal AI Tool Guidelines

A guideline document turns individual judgment calls (Level 2) into a shared standard a team can actually follow consistently. This module covers what belongs in one and how to keep it usable rather than a policy nobody reads.

1. What a guideline document must answer

3. Keeping guidelines usable, not just complete

5. Common pitfalls

Worked example

A mid-size marketing team writes its first AI tool guideline after an incident where a contractor pasted an unreleased campaign brief into a free consumer chat tool. The resulting one-page document: an approved tools list with required tiers, a rule that any customer-facing copy needs human sign-off before publishing, a simple request form for new tool proposals, and a named owner (the marketing ops lead) responsible for quarterly review. They pair the data-handling rule with two concrete examples — one compliant, one not — because the first draft's abstract wording had been ambiguous to several team members in testing.

How It Actually Works

A guideline document earns its keep by translating mechanism into policy in places where mechanism alone would leave every employee guessing. "Which tools are approved, for which purposes" exists because different vendor plans (Module 1) carry genuinely different data-handling contracts even when running comparable underlying models — an employee cannot tell from the product's interface alone whether their specific account tier has a data processing agreement or a training opt-out; that information lives in a contract IT or legal reviewed, not in anything visible inside the chat window. A guideline that names approved tools and tiers is substituting institutional knowledge of the contract for information the tool itself can't surface.

Guidelines that specify what kind of data may be pasted in are doing similar translation work for a mechanistic reason covered in Module 6: once text is sent to a model provider's API, it typically transits and is logged on that provider's infrastructure regardless of whether it's later used for training — an irreversible-in-practice disclosure the moment "send" is pressed, not something a later "undo" or "delete my chat" can fully claw back if a log was already retained under the provider's terms. A clear, specific data-classification rule (this category is fine, this category is not) substitutes a firm bright line for a judgment call that, left to be made ad hoc by each employee under time pressure, will predictably be made wrong by someone eventually — which is the whole reason this kind of policy is written down rather than left as tacit organizational common sense.

Exercise

Draft a one-page AI tool guideline for a team you're part of (or a hypothetical one matching your actual work), using the skeleton in section 2. Include at least one concrete compliant/non-compliant example pair for the data handling rule, and name a specific owner and review cadence.
