This module covers how a Workday implementation project is actually run end to end — the phases, governance structures, and the specific role a Workday-focused project manager plays, distinct from general software PM practice.

The implementation phases

Workday implementations (whether a first-time deployment or a major expansion, like Level 4 Modules 1–2's consolidation and global rollout scenarios) typically follow a phased methodology:

Governance structure: who decides what

A well-run implementation has clear decision authority at each level, because unclear ownership is one of the most common sources of delay:

Design decisions that are expensive to change later

Some implementation decisions carry outsized long-term cost if revisited after go-live — worth flagging explicitly during the Architect phase rather than treating every decision as equally reversible:

Flagging these explicitly during Architect-phase workshops, and getting deliberate executive sign-off on them specifically (rather than letting them get decided implicitly through whoever configures first), is a core PM responsibility distinct from tracking a generic task list.

Worked example: Meridian's Financials expansion project plan

Meridian, having run Workday HCM for years, is now implementing Workday Financials (Level 3 Module 3) for the first time:

  1. Plan/Initiate: Executive Steering Committee (CFO sponsor) approves scope — Financials core, not yet Payroll, with a defined go-live target tied to the next fiscal year start.
  2. Architect: Financials Workstream Lead runs design workshops covering chart of accounts and worktag structure (Level 3 Module 3), explicitly flagging the Cost Center-to-supervisory-org mapping decision as high-cost-to-change, since it determines how cleanly HCM and Financials data will align going forward.
  3. Configure/Build: Financials configuration team builds in Sandbox, including the Purchase Order and Supplier Invoice BPs.
  4. Test: regression scripts specifically covering the three-way match scenario (Level 3 Module 3), plus UAT with store managers who will submit requisitions.
  5. Deploy: migration timed to the fiscal year boundary, so historical financial data doesn't need to be split mid-year.
  6. Hypercare: elevated support for the first month of live purchase order processing, with the Change Management Lead (Level 4 Module 7) running the parallel adoption communication plan.

How It Actually Works

Implementation project management for Workday specifically (as opposed to generic software PM) is shaped by two structural facts this path has established throughout: the platform's deep interconnectedness across functional areas, and the outsized cost of changing certain foundational decisions after data and configuration have accumulated on top of them.

High-cost-to-change decisions are expensive specifically because so much other configuration references them by relationship, not because they're inherently more complex to configure initially. The Cost Center-to-supervisory-org mapping isn't hard to configure on day one — it's a straightforward setup task. It's expensive to change later because, as Level 2 Module 2 established, cost center is resolved by every downstream process via live inheritance from the org hierarchy; changing that mapping after go-live means re-evaluating cost allocation for every historical and ongoing transaction that inherited from it, not just updating one configuration screen. This is exactly why the Architect phase workshop calls this out explicitly for executive sign-off — the cost asymmetry between deciding correctly up front and correcting later isn't visible from looking at the configuration screen alone.

Functional workstream governance mirrors the platform's own security domain boundaries, because decision authority naturally follows the same boundaries that already separate who's authorized to configure what. A Financials Workstream Lead having design authority within Financials, while a separate Security Workstream Lead governs cross-cutting security policy, isn't an arbitrary organizational chart choice — it reflects that Financials-specific business process design (Level 3 Module 3) and tenant-wide security policy (Level 3 Module 2) are configured through different tools and require different expertise, the same functional separation the platform itself enforces through its module structure.

Hypercare exists as a distinct phase because go-live is when configuration first meets real transaction volume and real user behavior simultaneously — Sandbox testing (Level 3 Module 9), however thorough, tests scenarios the team thought to test, not every pattern real usage will produce. The elevated support during Hypercare isn't redundant with pre-go-live testing; it's specifically positioned to catch the gap between "scenarios we tested" and "situations real usage at full volume actually produces" — new edge cases surface once hundreds of store managers are submitting real requisitions rather than a test team running a fixed regression script, which is precisely the kind of gap Level 3 Module 9's own worked example (the untested "no assigned HR Partner" edge case) illustrated at smaller scale.
